Sustainably transforming the performance of an agri-food industry player.
Context
A national player in the agri-food industry is facing a debt maturity that has become increasingly difficult to sustain. To restore its negotiating position with creditors and secure its financial trajectory, the company engages Albus Partners to identify performance improvement levers, quantify their impact, and build a three-year Business Plan based on a €20M fixed cost base.
Our approach
The engagement is structured around three complementary workstreams:
Identification of value creation levers
Conducting interviews with executive teams and operational managers across industrial sites.
Analyzing key cost categories to identify optimization opportunities.
Quantifying potential savings and prioritizing initiatives based on their impact and feasibility.
Securing value realization
Establishing dedicated governance to oversee the transformation plan.
Monitoring the implementation of initiatives and the realization of savings.
Supporting teams on key initiatives: optimization of the industrial footprint, procurement portfolio rationalization, and reduction of structural costs.
Development of the Business Plan
Developing a three-year Business Plan incorporating identified savings and their implementation timeline.
Modeling different scenarios to support discussions with financial partners and strengthen the credibility of the financial trajectory.
Results
100% of identified savings are achieved (€10M over 18 months).
Sustainable improvement of the industrial operations’ performance.
Development of a robust Business Plan, providing increased visibility over the following three years.
Strengthening of the company’s position in negotiations with creditors as part of its debt restructuring process.
