Design and deploy a new nationwide logistics organization.

Context

A major player in the import and distribution of Asian food products, generating more than €300 million in revenue, is facing a fragmented logistics organization spread across multiple sites, some of which have reached their maximum capacity. This situation is leading to an increasing reliance on overflow warehouses and recruitment challenges affecting operational teams. As part of the commissioning of a new warehouse designed to centralize its flows, the company engages Albus Partners to secure its logistics transformation and support strategic decision-making throughout this transition.

Our approach

The engagement is structured around two phases:


  1. Diagnostic and definition of the target logistics model

    • Mapping of sites, flows, and upstream/downstream processes, based on interviews and on-site observations.

    • Assessment of logistics maturity and SWOT analysis of the existing organization.

    • Development of the business case for centralizing flows through the new warehouse and execution of a make-or-buy analysis for its operations, leading to the recommendation to outsource on-site logistics activities.


  2. Securing the outsourcing project

    • Development of a comprehensive specification document defining the scope of services (transportation, information systems, equipment, overflow management), while the client retains ownership of the facility.

    • Management of the request for proposal process, including the creation of a shortlist of logistics providers and the full tender process through partner selection.

    • Support during the first months of the project following the signing of the letter of intent, alongside the completion of the warehouse construction works.

Results

  • Target logistics model defined, integrating the centralization of flows through the new warehouse.

  • Outsourcing recommendation validated based on a robust economic and operational assessment.

  • Logistics provider selected following a structured tender process.

  • Secure launch of the outsourcing phase, with close monitoring during the first months of operations.
